2026 · Performance Marketing

~4× net revenue in 30 days, while ROAS climbed from 4.8 to 7.8. Spend doubled. Net revenue nearly quadrupled. ROAS went up, not down.

Sarrohi

About the brand

Sarrohi is a premium D2C menswear brand built around understated, heritage-led design — field shirts, Oxford shirts and its signature Gorkha waxed jackets. The brand had a strong product and a clear identity. What it didn't have yet was a growth system that could take spend up without efficiency falling apart.

The situation before we stepped in

In the months before Command Ads came on board, Sarrohi's performance reflected:

  • Weekly ROAS swinging between ~2 and ~7.8, with no predictable pattern
  • Spend increasing, but returns not scaling predictably with it
  • A large share of gross sales lost to returns and discounts — only ~65% of gross revenue retained as net revenue
  • No structure that allowed budget to go up with confidence

Like most growing D2C brands, Sarrohi could spend more. It just couldn't spend more profitably.

Objective

Starting 23rd September 2026, the objective was to:

  • Scale revenue meaningfully, not incrementally
  • Increase spend without the usual drop in ROAS
  • Improve the quality of revenue, not just its volume
  • Deliver measurable impact within the first 30 days

Our approach

The growth didn't come from heavier discounting or simply turning budgets up. We rebuilt Sarrohi's Meta Ads around a structured, full-funnel system — every stage of the buyer journey given a clear job: finding new buyers, warming up interested visitors, and converting high-intent shoppers.

That structure is what made scaling possible. As budgets increased, spend flowed to where it could actually convert, instead of being forced into a single campaign until efficiency broke.

We also aligned the system to the season. As demand shifted into winter and the festive period, we leaned into Sarrohi's highest-value outerwear and put the Gorkha waxed jacket line front and centre — lifting order values and giving the funnel more revenue to work with on every rupee spent.

Seasonality opened the door. The funnel structure let Sarrohi walk through it profitably.

What changed (first 30 days vs the 30 days before)

  • Net revenue increased ~4×
  • Gross revenue increased 2.9×
  • Ad spend increased 2.1×
  • ROAS moved from 4.8 to 6.6 across the first 30 days — and reached 7.8 by the most recent week
  • Total orders grew by 88%
  • Average order value increased by 52%
  • Share of gross revenue retained as net revenue rose from ~65% to ~86%

Spend doubled — and efficiency improved anyway. Scale that strengthened the economics instead of eroding them.
